<p>Prompt engineering optimizes a single interaction: human writes prompt, AI returns output. This works beautifully for isolated tasks. Need a regex? A SQL query? A function that sorts by multiple fields? A well-crafted prompt gets you there.</p>

<p>But real software isn’t isolated tasks. It’s <strong>systems</strong> — interconnected files, shared state, cascading consequences. And this is where prompt engineering breaks down:</p>

<p>If prompt engineering is knowing the right words, orchestration is knowing the right <em>structure</em>. Here’s what the stack looks like in practice:</p>

<p>The most impactful skill, and the most overlooked. As we explored in <a href="/blog/context-is-everything/">Context is Everything</a>, the difference between AI that produces gold and AI that generates garbage usually isn’t the prompt — it’s the context.</p>

<p>Orchestrators think in terms of <strong>context budgets</strong>: what information is worth the token cost? What should be summarized? What needs to be included verbatim? This is capacity planning, but for attention instead of infrastructure.</p>

<h3 id="layer-2-task-decomposition">Layer 2: Task decomposition</h3>

<p>A prompt engineer writes: “Build me a user authentication system.”</p>

<p>An orchestrator decomposes:</p>

  <li>Define the data model for users and sessions</li>
  <li>Implement the registration endpoint with validation</li>
  <li>Implement login with rate limiting</li>

<p>Here’s an uncomfortable truth: <strong>AI-generated code has a verification problem</strong>. It looks correct. It often passes a superficial review. But it can contain subtle bugs that only surface under specific conditions.</p>

<p>The orchestrator’s response isn’t to distrust AI — it’s to build verification into the workflow:</p>

<p>If you’re currently in the prompt engineering phase, here’s how to level up:</p>

<p><strong>Week 1: Start decomposing.</strong> Before your next AI interaction, break the task into 3-5 smaller steps. Execute each separately. Notice how the quality improves.</p>

<p><strong>Week 2: Build verification habits.</strong> After every AI-generated change, ask: “What could go wrong?” Run the tests. Check the edge cases. Make this automatic.</p>

<p><strong>Week 3: Think in context.</strong> Before giving AI a task, spend 30 seconds thinking: what does it need to know? What files should it see? What constraints matter? This thinking time pays for itself tenfold.</p>

<p><strong>Week 4: Delegate strategically.</strong> Track what you delegate and what you keep. Notice the pattern. Refine it.</p>

<p>By the end of the month, you won’t be prompt engineering anymore. You’ll be orchestrating.</p>

<h2 id="minute-05-the-mental-shift">Minute 0–5: The mental shift</h2>

<p>Before you type a single command, understand what Claude Code <strong>is</strong> and <strong>isn’t</strong>:</p>

Telling it “add JWT authentication to the Express API in src/api/, using the User model in src/models/user.ts, with refresh token rotation” gets you working code in your codebase.</p>

<p>Your first session should be about <strong>letting Claude learn your project</strong>. Start with:</p>

<p>Notice what happened: we told Claude <strong>what</strong> to do, <strong>where</strong> to do it, and <strong>how it should look</strong> (match existing patterns). This isn’t micromanagement — it’s context. The three ingredients of a good instruction:</p>

  <li><strong>The task</strong> — what you want done</li>
  <li><strong>The location</strong> — which files to touch</li>
  <li><strong>The convention</strong> — how it should fit with existing code</li>
</ol>

<h2 id="minute-3045-the-review-loop">Minute 30–45: The review loop</h2>

<p>Here’s where most developers go wrong. Claude writes code. They accept it. They move on. Then bugs appear.</p>

<p><strong>Always review what Claude produces.</strong> Not because it’s bad — because it’s <em>optimistic</em>. It will write code that works for the happy path but might miss edge cases specific to your system.</p>

<p>The bottleneck is communication now, not implementation. The developer who articulates what they want clearly ships faster than the one who writes tricky one-liners. We value clear thinking, clear instructions, clear architecture.</p>

<p>We reject productivity theater. One good architectural decision is worth a thousand lines of generated code. We optimize for the decisions, not the output.</p>

<p>AI-generated code looks confident. It compiles. It passes basic tests. And sometimes it’s subtly, dangerously wrong. We verify. Always. Trust without verification isn’t confidence — it’s negligence.</p>

<p>The typical dev team is organized around <strong>production capacity</strong> — backend, frontend, DevOps, QA. Each role exists because building software required specific humans doing specific types of typing. When AI handles 70-90% of implementation, this structure creates friction:</p>

<h2 id="the-emerging-org-patterns">The emerging org patterns</h2>

<h3 id="pattern-1-the-coductor-model">Pattern 1: The coductor model</h3>

<p>A <strong>coductor</strong> is a senior developer who owns a feature area end-to-end — architecture, direction, quality, delivery. They direct AI agents, review output, make architectural decisions, and handle the 10% that requires human judgment.</p>

  <li><strong>1-2 supporting developers</strong> — complex integration, debugging, deep system knowledge</li>

</ul>

<p>This looks absurdly small. But these teams ship the output of a traditional 6-8 person team. The secret isn’t superhuman productivity — it’s eliminating coordination overhead.</p>

<p>The middle layer — developers who know one stack reasonably well but aren’t deep experts — is the layer getting compressed.</p>

<p>Every company that successfully transitioned threw out their old productivity metrics. Lines of code, story points, velocity charts — all meaningless in an AI-native workflow.</p>

<p>The metrics that replaced them:</p>

<h3 id="hiring-and-career-ladders">Hiring and career ladders</h3>

<p>Interview loops now feature architecture sessions and code review exercises over live coding. Give a candidate AI-generated code with subtle bugs — see what they catch. That tells you more than watching them type.</p>

<p>Career ladders are being rewritten too:</p>

  <li><strong>Junior:</strong> Direct AI for well-defined tasks, review with guidance</li>
  <li><strong>Mid:</strong> Decompose features into AI-directable tasks, review independently</li>

<p>Nobody’s evaluated on how much code they personally write.</p>

<p>Here’s where developer skills are heading — based on job postings, conversations with AI-native engineering leaders, and our own community’s experience.</p>

<h2 id="skills-that-are-appreciating-fast">Skills that are appreciating fast</h2>

<h3 id="1-system-design-and-architecture">1. System design and architecture</h3>

<p>This was always important. Now it’s becoming <strong>the</strong> primary skill. When AI handles implementation, the person who decides <em>what to implement and how it fits together</em> becomes the bottleneck.</p>

<p>Not whiteboard interview design. The practical ability to decompose requirements into components, choose the right boundaries, and anticipate how today’s decisions constrain tomorrow’s options.</p>

<p><strong>How to invest:</strong> Build real systems with real trade-offs. Use Cursor or Claude Code to accelerate implementation, but force yourself to make the architectural decisions before delegating. Sketch a design, have AI implement it, evaluate whether it holds.</p>

<h3 id="2-code-reading-and-review">2. Code reading and review</h3>

<p><strong>The ratio of code read to code written is inverting dramatically.</strong> Developers using AI tools now read 5-10x more code than they write. This makes code review a primary skill: quickly assessing correctness, edge cases, conventions, and security implications.</p>

<p><strong>How to invest:</strong> Review more code intentionally. Read open source PRs. When AI generates code, resist the urge to skim — trace the logic. Build a mental checklist of things you always verify.</p>

<h3 id="3-context-engineering">3. Context engineering</h3>

<p>The skill that didn’t have a name two years ago. Context engineering is structuring information — codebases, docs, constraints, examples — so AI agents can work effectively. What goes in a <code class="language-plaintext highlighter-rouge">CLAUDE.md</code> or <code class="language-plaintext highlighter-rouge">.cursorrules</code> file? How do you sequence multi-step tasks so each step has the context it needs?</p>

<p><strong>How to invest:</strong> Experiment deliberately. Try different context strategies and measure results. This is empirical work — no textbook exists yet.</p>

<h3 id="4-domain-expertise-any-domain">4. Domain expertise (any domain)</h3>

<p>AI knows nothing about <strong>your</strong> business, <strong>your</strong> customers, or <strong>your</strong> market. A developer who understands payment processing spots immediately that AI-generated checkout code doesn’t handle partial captures. A generalist misses it.</p>

<p><strong>How to invest:</strong> Go deeper into your industry. Talk to users. Understand the business logic, not just the code. This is the one skill AI genuinely cannot replicate.</p>

<h2 id="skills-that-are-plateauing">Skills that are plateauing</h2>

<p><strong>Framework-specific expertise.</strong> Knowing React inside-out, mastering the Django ORM — these still matter but their premium is shrinking. AI is already proficient in every major framework. The value shifts from “I can write it” to “I can evaluate whether AI wrote it correctly.”</p>

<p><strong>Language syntax and idioms.</strong> Understanding the <em>concepts</em> (lazy evaluation, memory safety) still matters. Memorizing the syntax doesn’t — AI handles that translation.</p>

<p><strong>DevOps tooling.</strong> Knowing the exact flags for <code class="language-plaintext highlighter-rouge">kubectl</code> or GitHub Actions YAML syntax — AI handles this. Understanding <em>why</em> you need rolling deploys vs. blue-green still matters.</p>

<h2 id="skills-that-are-actively-declining">Skills that are actively declining</h2>

<p><strong>Typing speed and code volume.</strong> Raw output as a productivity metric is dead. Developers who write 20 lines and direct AI to write the other 480 are outpacing the 500-lines-a-day crowd.</p>

<p><strong>API and library memorization.</strong> No career advantage to memorizing the <code class="language-plaintext highlighter-rouge">fetch</code> API or <code class="language-plaintext highlighter-rouge">pandas</code> methods. AI knows all of it. Your job is knowing <em>when</em> to use what.</p>

<p><strong>Solo deep-work coding marathons.</strong> The new workflow is interactive — instruct, review, iterate. Shorter bursts of higher-leverage work.</p>

<h2 id="the-meta-skill-learning-velocity">The meta-skill: learning velocity</h2>

<p>Above all of these sits one meta-skill: <strong>the ability to learn and adapt quickly</strong>. The tools are changing every quarter. By 2027, there will be tools we can’t predict today.</p>

<h2 id="a-practical-90-day-plan">A practical 90-day plan</h2>

<p>If you’re reading this and wondering where to start, here’s a concrete investment plan:</p>

<p><strong>Days 1-30: Strengthen your review muscle.</strong> For every piece of AI-generated code you accept, spend 2 minutes doing a genuine review. Track the issues you catch. You’ll be surprised how many there are.</p>

<p><strong>Days 31-60: Build context engineering skills.</strong> Create a <code class="language-plaintext highlighter-rouge">CLAUDE.md</code> or project rules file for your main project. Experiment with different structures. Measure whether AI output improves.</p>

<p><strong>Days 61-90: Go deep on your domain.</strong> Spend your learning hours on the business side, not the technical side. Read industry publications. Talk to customers. Understand the problems your code solves, not just the code itself.</p>

<p>These three investments compound. Better review catches problems earlier. Better context produces better code. Deeper domain knowledge tells you what “better” means.</p>

<p>The skills that matter in 2027 aren’t the ones you’d have predicted in 2023. They’re not about writing more code, faster. They’re about thinking more clearly, deciding more wisely, and conducting AI agents to build what actually matters.</p>

VCs love it. LinkedIn influencers repeat it. But almost nobody talks about what that actually feels like on a Tuesday morning when you’re trying to ship a feature.</em></p>

<p>We’ve been living in this world for months. Here’s what it actually looks like.</p>

<h2 id="745-am-the-morning-context-load">7:45 AM: The morning context load</h2>

<p>Slack thread from overnight — the payments team hit a race condition in the checkout flow. Before AI tools, you’d spend 30 minutes reading files, mentally reconstructing the state machine. Now:</p>

<p>You didn’t write a single line. But you <strong>recognized</strong> the fix was correct because you understand distributed systems. That recognition is the job now.</p>

<h2 id="915-am-the-feature-build">9:15 AM: The feature build</h2>

<p>Product wants a real-time order velocity dashboard widget. Old world: half a day of API, WebSocket, React, and tests. Now:</p>

<p>Fifteen minutes later, you’re reviewing. The API endpoint followed your patterns perfectly. The WebSocket integration used a polling fallback you don’t need. The React component has an accessibility issue with chart labels.</p>

<p><strong>This is the 90% reality.</strong> ~400 lines of working code across 6 files. You wrote zero. You spent 20 minutes reviewing, caught two issues, directed fixes. Net time: 40 minutes instead of 4 hours.</p>

<h2 id="the-part-nobody-talks-about-review-fatigue">The part nobody talks about: review fatigue</h2>

<p>Here’s the uncomfortable truth — <strong>you read a lot more code than you used to write</strong>. And reading code is harder than writing it. Always has been.</p>

<p>This is where AI-assisted development genuinely shines. Your tech lead flagged that the notification system uses three different patterns for message formatting. Nobody wants to spend a day on cleanup. But now:</p>

<p><strong>This is where the 90% number stops being scary and starts being beautiful.</strong> Mechanical refactoring, pattern standardization, migration work — these used to be the tasks that rotted on your backlog for months. Now they’re afternoon tasks.</p>

<h2 id="200-pm-the-hard-part">2:00 PM: The hard part</h2>

<p>A customer reports data inconsistency. The root cause: a subtle interaction between the caching layer and a recent schema migration — stale data with old field names, an API expecting new ones.</p>

<p>The fix requires business context that lives in your head — which customers are affected, whether to invalidate all caches (risky) or do a rolling migration (safe but slow). You write it yourself. About 40 lines. It takes an hour.</p>

<p><strong>This is the other 10%.</strong> Judgment calls that compound, where the “right answer” depends on business context and risk tolerance. AI can help explore options, but the decision is yours.</p>

<h2 id="what-the-90-future-actually-demands">What the 90% future actually demands</h2>

<p>After living in this world, here’s what we’ve learned matters:</p>

<p><strong>Stronger architectural instincts.</strong> Reviewing 400 lines of AI-generated code requires a solid mental model of your system. Does this fit? Does it scale? You can’t assess that without understanding the whole picture.</p>

<p><strong>Better communication skills.</strong> The gap between a 40-minute feature and a 4-hour feature is the quality of your initial instruction. Not prompt tricks — genuine clarity of thought.</p>

<p><strong>Disciplined review habits.</strong> Cursor, Claude Code, GitHub Copilot — they all produce confident-looking code. The discipline to actually verify separates professionals from hobbyists.</p>

<p><strong>Comfort with not typing.</strong> Many developers’ identity is tied to writing code. In the 90% future, your value is in the thinking, not the typing. That’s harder to learn than any technical skill.</p>

<h2 id="the-bottom-line">The bottom line</h2>

<p>The 90% future isn’t a cliff — it’s a gradient. Some tasks are already 95% AI-generated. Others are 0%. The developers who thrive can tell the difference — delegating aggressively on mechanical work, staying hands-on for judgment calls.</p>

<p>Less typing, more thinking. Less producing, more conducting. And honestly? Most days, it’s better.</p>

<p>AI governance in software development has a perception problem. Developers hear “governance” and think: bureaucracy, approval workflows, and the death of productivity. Leadership hears “no governance” and thinks: leaked secrets, compliance violations, and lawsuits. Both sides are right about the risks they see — and both are wrong about the solution being binary.</p>

<p>Practical AI governance is about creating <strong>guardrails that prevent catastrophic mistakes without slowing down everyday work</strong>. Think highway barriers, not speed bumps.</p>

<h2 id="the-real-risks-and-the-imagined-ones">The real risks (and the imagined ones)</h2>

<p>Let’s separate actual risks from FUD:</p>

<h3 id="real-risks-you-need-to-address">Real risks you need to address</h3>

<p><strong>Sensitive data in prompts.</strong> When a developer pastes production database credentials, customer PII, or proprietary algorithms into an AI tool, that data is sent to an external server. Most AI providers have data handling policies, but “most” and “all” aren’t the same word, and policies differ between free and paid tiers.</p>

<p><strong>Intellectual property exposure.</strong> Code generated by AI may have unclear IP provenance. If an AI tool was trained on GPL-licensed code and reproduces portions of it in your proprietary codebase, you have a legal exposure — however theoretical it may seem today.</p>

<p><strong>Supply chain risks.</strong> AI-suggested dependencies may be malicious, abandoned, or vulnerable. The developer who accepts every AI suggestion without checking the packages is introducing unreviewed third-party code into your build pipeline.</p>

<p><strong>Compliance violations.</strong> Regulated industries (healthcare, finance, government) have specific requirements about how code is produced, reviewed, and documented. AI-generated code may trigger audit requirements that your current process doesn’t satisfy.</p>

<h3 id="imagined-risks-you-can-stop-worrying-about">Imagined risks you can stop worrying about</h3>

<p><strong>“AI will write backdoors.”</strong> Current AI tools don’t have adversarial intent. They produce bugs, not malware. Your existing code review process handles bugs.</p>

<p><strong>“AI-generated code is inherently less secure.”</strong> Studies show AI-generated code has similar security profiles to human-written code. The issue isn’t AI versus human — it’s reviewed versus unreviewed.</p>

<p><strong>“We need to approve every AI interaction.”</strong> This is governance theater. It creates the appearance of control while actually just slowing people down enough that they stop using the tools (or worse, use them secretly).</p>

<h2 id="a-practical-governance-framework">A practical governance framework</h2>

<p>Here’s a framework that works for teams ranging from startups to enterprises. Adapt the specifics — but the structure scales.</p>

<h3 id="layer-1-automatic-guardrails-enforce-dont-ask">Layer 1: Automatic guardrails (enforce, don’t ask)</h3>

<p>These protections should be built into the tooling and CI/CD pipeline so developers don’t need to think about them:</p>

<p><strong>Secret scanning.</strong> Configure pre-commit hooks and CI checks to catch credentials, API keys, and tokens in any committed code — AI-generated or not.</p>

<p><strong>Dependency auditing.</strong> Run automated security scans on any new dependencies. AI tools add packages enthusiastically — your pipeline should verify them automatically.</p>

<p>These guardrails have zero friction. Developers don’t fill out forms or wait for approvals. The pipeline catches problems automatically. This is governance that protects without impeding.</p>

<h3 id="layer-2-configuration-level-policies-guide-dont-block">Layer 2: Configuration-level policies (guide, don’t block)</h3>

<p>These are standards that shape AI behavior through configuration rather than process:</p>

<p><strong>Approved AI tools list.</strong> Maintain a list of AI tools the team is authorized to use. This isn’t about restricting choice — it’s about ensuring every tool meets your security requirements (data handling, SOC 2 compliance, data retention policies).</p>

<p>For regulated environments or high-stakes code, add verification steps that run in parallel with development rather than blocking it:</p>

<p><strong>AI usage logging.</strong> For compliance-sensitive projects, maintain a log of AI tool usage — not every keystroke, but which tools were used on which components. This provides an audit trail without creating friction.</p>

<p><strong>Enhanced review for critical paths.</strong> Code that handles authentication, payment processing, or regulated data gets an extra review pass — regardless of whether it was AI-generated. This isn’t AI-specific governance; it’s critical-path governance that becomes more important when AI accelerates development.</p>

<p><strong>Quarterly governance review.</strong> Every quarter, review your AI policies. Are they still relevant? Has the tool landscape changed? Are developers following the policies or working around them? Governance that doesn’t evolve becomes governance that gets ignored.</p>

<h2 id="the-compliance-conversation">The compliance conversation</h2>

<p>If you’re in a regulated industry, you’ll need to have specific conversations with your compliance team. Frame them productively:</p>

<p><strong>Don’t say:</strong> “We want to use AI to write code. Is that okay?”</p>

<p><strong>Do say:</strong> “We want to use AI coding tools with these specific controls: [list your guardrails]. Here’s how we’ll document AI usage for audit purposes. Here’s how our review process ensures AI-generated code meets the same standards as human-written code. What additional controls do you need?”</p>

<p>The second framing shows you’ve thought about governance proactively. Compliance teams are far more receptive to teams that arrive with a plan than teams that arrive with a request.</p>

<h2 id="governance-as-enablement">Governance as enablement</h2>

<p>The best AI governance isn’t about control — it’s about <strong>confidence</strong>. When developers know the guardrails are in place, they use AI tools more boldly. When leadership knows the risks are managed, they support broader AI adoption. When compliance sees proper controls, they approve faster.</p>

<p>AI-generated code presents a novel challenge for reviewers: it’s <strong>consistently formatted, syntactically correct, and confidently wrong</strong> in ways that human-written code rarely is. A junior developer’s mistakes are obvious — wrong variable names, missing null checks, confused logic. AI’s mistakes are subtle — correct-looking code that uses a deprecated API, implements a pattern that contradicts the project’s conventions, or handles nine out of ten edge cases while silently ignoring the tenth.</p>

<p>The review culture that worked for human-written code doesn’t work here. It needs to evolve.</p>

<h2 id="what-ai-generated-code-gets-wrong">What AI-generated code gets wrong</h2>

<p>Before we talk about how to review differently, let’s understand the specific failure modes:</p>

<h3 id="hallucinated-apis-and-methods">Hallucinated APIs and methods</h3>

<p>AI will confidently call methods that don’t exist, use options that an API doesn’t support, or reference libraries at the wrong version. This is less common with modern AI tools that can read your <code class="language-plaintext highlighter-rouge">package.json</code> and source files, but it still happens — especially with less popular libraries or recently changed APIs.</p>

<h3 id="convention-drift">Convention drift</h3>

<p>AI follows its training data’s conventions, not necessarily yours. You might use functional patterns throughout your codebase, but AI introduces a class because that’s how the training data did it. Each instance is small, but over time, the codebase loses coherence.</p>

<h3 id="over-engineering">Over-engineering</h3>

<p>AI loves abstraction. Ask it to add a feature and you might get an interface, a factory, a strategy pattern, and a registry — when a simple function would do. This isn’t a bug in the AI; it’s a reflection of training data where “good code” is disproportionately represented by design-pattern-heavy examples.</p>

<h3 id="silent-edge-case-omission">Silent edge case omission</h3>

<p>AI handles the cases it “thinks about” well. But it can miss edge cases that are specific to your system — unusual data shapes, race conditions in your specific infrastructure, or business rules that aren’t obvious from the code alone.</p>

<h2 id="the-new-review-checklist">The new review checklist</h2>

<p>Here’s what reviewers should focus on when the code is AI-generated:</p>

<h3 id="1-intent-alignment">1. Intent alignment</h3>

<p>The most important question: <strong>does this code do what we actually wanted?</strong> Not what the AI was asked to do — what the business requirement is.</p>

<p>AI can perfectly implement the wrong thing. The developer asks for user deactivation, the AI implements user deletion. The code is clean, tested, and completely wrong for the requirement. Start every review by confirming the PR actually addresses the ticket.</p>

<h3 id="2-convention-compliance">2. Convention compliance</h3>

<p>Does the code match your project’s patterns? Check:</p>
<ul>
  <li>Are imports organized the way your project does it?</li>
  <li>Does error handling use your project’s error classes and patterns?</li>
  <li>Are naming conventions followed (your team’s conventions, not generic best practices)?</li>
  <li>Is the code where it should be in the project structure?</li>
</ul>

<p>This is where a well-maintained <code class="language-plaintext highlighter-rouge">CLAUDE.md</code> or <code class="language-plaintext highlighter-rouge">.cursorrules</code> pays dividends — it reduces convention violations at the source. But review should still verify.</p>

<h3 id="3-dependency-verification">3. Dependency verification</h3>

<p>Did the AI add new dependencies? Check <code class="language-plaintext highlighter-rouge">package.json</code> / <code class="language-plaintext highlighter-rouge">requirements.txt</code> changes carefully. AI sometimes adds packages for functionality that already exists in your project, or pulls in heavy dependencies for trivial tasks.</p>

<p>Instead of looking for bugs line by line, ask yourself: <strong>what inputs or conditions would break this?</strong></p>

  <li>What about concurrent access?</li>
  <li>What about extremely large inputs?</li>
  <li>What about the user who has been in the system since 2018 with legacy data?</li>
</ul>

<p>AI tends to handle the “normal” cases well. Your job is to think about the abnormal ones.</p>

<h3 id="5-test-quality-not-just-test-existence">5. Test quality, not just test existence</h3>

<p>AI is great at generating tests — and terrible at generating <em>meaningful</em> tests. Watch for:</p>

<ul>
  <li><strong>Tautological tests</strong> that test the implementation rather than the behavior</li>
  <li><strong>Missing negative tests</strong> — AI tests the happy path thoroughly and skips failure scenarios</li>
  <li><strong>Mocked-away reality</strong> — tests that mock so aggressively they don’t actually test anything</li>

<p>In a traditional code review, the reviewer is looking for mistakes. In an AI-assisted codebase, the reviewer is doing something more nuanced: <strong>they’re the quality architect</strong>.</p>

<p>Think of it this way:</p>

<p>The review shifts from <strong>mechanical correctness</strong> (which AI handles well) to <strong>architectural judgment</strong> (which AI doesn’t).</p>

<h2 id="practical-process-changes">Practical process changes</h2>

<h3 id="add-ai-provenance-to-prs">Add “AI provenance” to PRs</h3>

<p>Knowing that code was AI-generated changes how you review it. Encourage developers to note which sections were AI-generated, which were human-written, and which were AI-generated then significantly modified. This helps reviewers allocate attention.</p>

<h3 id="time-box-reviews-differently">Time-box reviews differently</h3>

<p>AI-generated PRs are often larger because AI writes fast. But larger PRs need more review time, and reviewers face pressure to approve quickly. Set team expectations: <strong>review quality matters more than review speed</strong>, especially for AI-generated code.</p>

<h3 id="use-ai-to-review-ai">Use AI to review AI</h3>

<p>There’s no shame in using AI tools to help review AI-generated code. The key is using them for different things: use AI to check for obvious issues (security vulnerabilities, performance problems, deprecated APIs), then use your human judgment for the architectural and intent-alignment questions that AI can’t answer well.</p>

<p>The AI catches the mechanical issues. You catch the judgment issues. Together, you cover more ground than either alone.</p>

<h2 id="the-culture-shift">The culture shift</h2>

<p>The hardest part isn’t changing the checklist — it’s changing the culture. Code review in an AI-assisted world requires reviewers to be <strong>more assertive, not less</strong>. It’s easy to see clean, well-formatted, passing-tests code and approve it. The discipline to slow down, question the architecture, and push back on unnecessary complexity is what separates good review cultures from rubber-stamp cultures.</p>

<p>Build that discipline into your team’s identity. The best code reviewers aren’t the ones who find the most bugs — they’re the ones who keep the codebase coherent, intentional, and maintainable. That role just got a lot more important.</p>

<p>Developer onboarding is one of the most expensive invisible costs in software engineering. A senior developer earning $150K who takes three months to reach full productivity represents roughly $37K in reduced output. Multiply that across a growing team and the numbers get serious fast.</p>

<p>AI tools don’t eliminate the onboarding period, but they can <strong>cut it in half</strong>. Here’s the playbook.</p>

<h2 id="day-one-the-ai-guided-codebase-tour">Day one: The AI-guided codebase tour</h2>

<p>Instead of handing the new developer a wiki and wishing them luck, have them start a Claude Code session and run through a structured exploration:</p>

<p>In an hour, the new developer has a mental model of the entire system that would normally take weeks of code reading to build. It’s not perfect — AI can misinterpret unusual patterns — but it’s an 80% accurate map on day one versus a 20% accurate map after week one.</p>

<p><strong>Critical step:</strong> Pair the new developer with a senior team member for 30 minutes after the AI tour. The senior developer corrects any AI misinterpretations and adds the context AI can’t provide — why certain decisions were made, which parts of the codebase are stable versus actively changing, and where the known dragons live.</p>

<h2 id="week-one-ai-assisted-ticket-work">Week one: AI-assisted ticket work</h2>

<p>The traditional onboarding ticket is a carefully scoped bug fix or small feature. With AI, you can be more ambitious — but the structure matters.</p>

<p>Give the new developer a real ticket and have them work on it with AI assistance, following this pattern:</p>

<p><strong>Step 1:</strong> Understand the requirement using AI</p>

<p>The new developer uses AI to implement the plan, then submits the PR for review by their onboarding buddy. The review focuses on whether the new developer <strong>understood the changes</strong> — not just whether the code works.</p>

<p>This pattern works because AI handles the mechanical aspects (finding the right files, matching existing patterns, generating boilerplate) while the new developer focuses on understanding the system.</p>

<h2 id="the-ask-the-codebase-habit">The “ask the codebase” habit</h2>

<p>The single highest-value onboarding practice: teach new developers to <strong>ask the codebase instead of asking Slack</strong>.</p>

<p>Before AI tools, a new developer’s options when encountering unfamiliar code were:</p>
<ol>
  <li>Read the code and figure it out (slow, often frustrating)</li>
  <li>Search the internal wiki (usually outdated or incomplete)</li>
  <li>Ask a colleague on Slack (interrupts someone else, creates dependency)</li>
</ol>

<p>Now there’s option four:</p>

<h2 id="building-the-onboarding-knowledge-base">Building the onboarding knowledge base</h2>

<p>Every new developer’s questions reveal gaps in documentation. Use AI to turn those gaps into actual documentation:</p>

<h2 id="what-ai-cant-replace-in-onboarding">What AI can’t replace in onboarding</h2>

<p>Let’s be clear about the boundaries:</p>

<p><strong>AI can’t teach culture.</strong> How the team communicates, how decisions get made, what “good enough” means versus “needs more polish” — these are human things learned through human interaction.</p>

<p><strong>AI can’t provide business context.</strong> Why the billing system has three different discount models isn’t documented in code. It’s documented in the heads of people who were there when each one was added. Make time for those conversations.</p>

<p><strong>AI can’t build relationships.</strong> A new developer who only interacts with AI will understand the code but not the team. Pair programming, team lunches, and informal conversations still matter — maybe more than ever, since the codebase understanding barrier is lower.</p>

<p><strong>AI can’t calibrate judgment.</strong> When should the new developer escalate versus push through? What level of test coverage is expected versus aspirational? These calibrations come from feedback loops with humans, not AI.</p>

<h2 id="the-30-60-90-day-ai-onboarding-plan">The 30-60-90 day AI onboarding plan</h2>

<p><strong>Days 1-30:</strong> AI-assisted exploration and small tasks. The new developer uses AI heavily to understand the codebase and complete scoped work. Every PR gets detailed review from an onboarding buddy.</p>

<p><strong>Days 31-60:</strong> Increasing independence. The new developer tackles medium-sized features, still using AI but now with enough context to evaluate AI output critically. Review shifts from “does this work?” to “is this the right approach?”</p>

<p><strong>Days 61-90:</strong> Full contributor. The new developer works autonomously, uses AI as a peer rather than a guide, and starts contributing to the team’s shared AI configurations and prompt libraries.</p>

<p>The result: a developer who reaches full productivity in one quarter instead of two. That’s not just a time savings — it’s a retention advantage. Developers who feel productive and effective early are significantly more likely to stay.</p>

<p>AI coding tools were designed for individual developers. The marketing shows a solo developer in a terminal, shipping a feature in minutes. But most of us work on teams. And teams introduce coordination costs that AI doesn’t automatically solve — in fact, AI can amplify them if you’re not careful.</p>

<p>This post is about the boring-but-essential work of making AI tools work for groups of people, not just individual heroes.</p>

<h2 id="the-coordination-problem-ai-creates">The coordination problem AI creates</h2>

<p>Without AI, five developers on a team converge on shared patterns naturally. They review each other’s code, absorb conventions through osmosis, and develop a shared sense of “how we do things here.”</p>

<p>With AI, each developer has an infinitely productive partner that has no idea what the rest of the team is doing. Developer A tells Claude to use factory patterns. Developer B tells Cursor to use builder patterns. Developer C doesn’t specify a pattern and gets whatever the AI feels like that day.</p>

<p>The result: a codebase that looks like it was written by fifteen people with different style guides. Because it was.</p>

<p><strong>The fix isn’t to restrict AI usage.</strong> It’s to give every AI tool on the team the same playbook.</p>

<h2 id="shared-ai-configuration">Shared AI configuration</h2>

<p>The single most impactful thing a team can do: <strong>maintain a shared project configuration file that all AI tools respect.</strong></p>

<p>This file isn’t just documentation — it’s <strong>machine-readable team standards</strong>. When any developer on the team uses Claude Code, it reads this file and follows these conventions. Same outcome as the osmosis approach, but explicit and immediate instead of implicit and slow.</p>

<p>Cursor users can maintain <code class="language-plaintext highlighter-rouge">.cursorrules</code> with the same content. The point is: encode your standards once, apply them to every AI interaction automatically.</p>

<h2 id="pr-process-adjustments">PR process adjustments</h2>

<p>AI-generated code changes how code review works, and your PR process should acknowledge that.</p>

<p>This isn’t bureaucracy — it’s a forcing function. The checkbox makes developers pause and verify before submitting. Teams that added an “AI review checklist” to their PRs report catching significantly more convention violations in the first month.</p>

<h3 id="flagging-ai-generated-prs">Flagging AI-generated PRs</h3>

<p>Some teams require developers to note which parts of a PR were AI-generated. Not to stigmatize AI usage — to calibrate review effort. Reviewers know to look harder at AI-generated code for the specific failure modes AI tends toward: edge case handling, overly clever abstractions, and hallucinated API usage.</p>

<p>A simple convention works:</p>

<p>When a developer grabs this prompt template, the AI produces code that matches team standards regardless of which developer is using it. Consistency by default, not by accident.</p>

<h2 id="handling-ai-tool-diversity">Handling AI tool diversity</h2>

<p>Not everyone on your team will use the same AI tool, and that’s fine. Some developers prefer Cursor’s visual approach. Others live in the terminal with Claude Code. Some use Copilot because it’s what they know.</p>

<p>The team-level concern isn’t which tool — it’s which <strong>output standards</strong>. All tools should produce code that:</p>

<ol>
  <li>Follows the conventions in your shared config</li>
  <li>Passes the same linting and formatting rules</li>
  <li>Meets the same test coverage requirements</li>
  <li>Goes through the same review process</li>
</ol>

<p>If you enforce these through CI/CD (which you should), the tool choice becomes a personal preference rather than a team issue.</p>

<h2 id="the-onboarding-advantage">The onboarding advantage</h2>

<p>One unexpected benefit of team-level AI configuration: <strong>onboarding gets dramatically easier</strong>. A new developer joins the team, clones the repo, and immediately has access to:</p>

  <li>The <code class="language-plaintext highlighter-rouge">CLAUDE.md</code> file that explains all conventions</li>
  <li>Shared prompt templates for common tasks</li>
  <li>A PR checklist that guides them toward team standards</li>
</ul>

<p>Their AI tool becomes a knowledgeable pair programmer from day one, rather than a generic tool they need to slowly train on team conventions. We’ll go deeper on this in an upcoming post about AI-powered onboarding.</p>

<h2 id="start-with-one-change">Start with one change</h2>

<p>You don’t need to overhaul your entire team process. Pick one thing:</p>

<ul>
  <li><strong>If you have no shared AI config:</strong> Create a <code class="language-plaintext highlighter-rouge">CLAUDE.md</code> or <code class="language-plaintext highlighter-rouge">.cursorrules</code> file with your top ten conventions. Commit it. Done.</li>
  <li><strong>If you have no AI review process:</strong> Add three AI-specific checkboxes to your PR template. Ship it.</li>
  <li><strong>If you have no shared prompts:</strong> Write one template for the most common task your team does. Share it.</li>
</ul>

<p>Each of these takes less than an hour and pays dividends immediately. The team that coordinates their AI usage will always outperform the team where everyone’s running their own show.</p>
